01 如何进入管理咨询公司?
无论从人员规模还是业务能力上看,管理咨询公司(MBB) 都是当之无愧的顶级咨询公司。
管理咨询公司基本只接受海外顶尖学校的学生或国内清华北大复旦上交的人,偶尔有其他学校的,但难度很大。而且很多时候是本科出身论,即哪怕你研究生在海外名校,如果本科不好也会是很大劣势。
进入的条件:
- 大二甚至大一就开始实习,做管理咨询、投行、券商、快销、投资等公司的实习生
- 有比较好的学生社团经验
- GPA保证在极高的水平,一般 3.5 是底线,prefer 3.8左右
- 有海外学习或交换经历
- 英语口语写作交流无障碍
- 有逻辑、聪明,对管理咨询必备的case interview的形式能很好掌握
有人也许觉得这些要求都太高,没有几个人能达到。但事实是像麦肯锡这样的公司每年招收的人就在10个左右,他们不需要关心这个标准有多难,因为能达到的人已经大把大把抓了。

02 管理咨询Case Interview必会题型
Case interview案例面试是咨询公司招募员工时经常采用的方式,小编为大家介绍六种MBB等咨询公司常考的题型:
1. Brainteasers:常见的逻辑谜语。此类题型旨在考察应试者的分析能力和创造性思维过程。
- “A man is lying dead in the middle of a forest, in the middle of a puddle, in a scuba suit. How did he die?”
- “You walk across a bridge and you see a boat full of people yet there isn’t a single person on board. How is that possible?”
- How many golf balls can fit in a football stadium?
此类问题并非管理咨询面试中最常见的问题,但是可能被考到的原因,一是防患于未然,防止被突击问到这类问题而大脑瞬间一片空白,找不到方向。
2. Consulting Math:咨询算术和科学算术不同,一般不是为了追求一个准确的计算结果,而是追求接近正确答案。
- Fonterra charges a 40% markup on milk supplies for dairy stores. A grocery store charges a 25% markup on milk bought from Fonterra. How much, in percentage, has the original price been increased?
- A special kind of building material consists of 1/3 sand,3/5 water, and 12 kg of soil. What is the total weight of the mixture?
这些问题通常需要你在2分钟内回答出来,并且多以书面形式的多项选择题形式出现。在进行测试前,要确保你至少已经清楚知道当前主要货币汇率等基础信息。
3. Market Sizing:Market Sizing问题相对来说比较简单,一般需要在8-10分钟里通过4-5个步骤和一个细分来解决。
- “How many mattresses are sold each year in the US?”
- “How big is the US diapers market?”
- “How many gas stations can be found in Paris?”
- “How big will the market for 3D TVs be?”
在大多数关于市场规模的case中,面试官对于确切的解决方案结果也是不知道的,并且这也不是他们考察的重点。更多的其实是你如何达到这个结论的,以及你将如何自圆其说,为自己的结论遭到的质疑进行辩护,而不是结果本身。
对于市场规模问题,在回答的结尾要做好准备给出一个调整的范围,例如”如果使用的人口比例是另一个数值结果会怎么变化?你的结果是建立在何种假设上的?” 这就如同你准备一个spreadsheet用来演算(一个mini-financial model),做好调整你的输入值的准备。
4. Profitability:通常case中会先给出公司名称、类型、以及详细的历史资料和数据实时,并提出一下三个问题之一:
- What should Company X do about revenues (prices x volumes)?
- What should Company Y do about costs (fixed costs +variable costs)?
- What should Company Z do about overall profits (including both sides of the profit equation using metrics such as profit/unit or profit/channel)?
关于盈利能力的问题,通常可以分为以下四类:
- Declining profitability
- Profitability – revenue-focused
- Profitability – cost-focused
- Profitability – scenarios
第一种类型的问题通常会问公司为什么可能会造成损失,或是如何帮助公司创造性地增加利润。你需要一个分析框架来帮助公司首先找出问题根源。框架应当分为两个层次:除了收入和成本之外,还可能突出潜在的公司内部产品问题、外部竞争以及全球市场规模等因素。
对于收益-成本方向的利润问题,可以不必只看做盈利问题。例如,这个公司可能研发了一个新的产品,并想对其可行性进行评估。这类问题重点在于量化该产品能够增加销量、或是降低成本的优势之处。
5. Market Study:市场研究问题有以下三种形式。
- Market Entry
- Revenue Growth
- Market Share
第一种market entry是再现一个公司进入新市场的情景。其实你是在回答“公司进入的这个市场是否有利可图?该如何进入这个市场?”
第二种情景,是一家公司希望增加收入。你需要通过brainstorm思考出该如何达到这个目标。如何你从盈利的角度来看,那么就是如何通过提价或是增加销量来实现?如果你通过市场研究角度来看,则可以考虑影响增长计划的市场因素(竞争对手、客户、供需等)。盈利能力则是第二层分析。
最后一种市场研究问题是为了说明公司市场份额下降的原因。在这种情形下,你需要关注到公司整体增长情况,以及竞争对手和客户损失带来的影响,并寻找一种在当前市场竞争中占据市场份额的方式。
6. Merger & Acquisition Cases(M&A Cases):M&A Cases是所有咨询案例的几倍,因为他包含了之前所说的所有种类咨询问题:market sizing、profitability以及market study cases,并涉及到一部分数据分析问题。像近期可口可乐收购Costa就是典型的M&A。
M&A中的购买方通常分为两类:financial和strategic收购。了解这两者的动机有利于帮助你更好地评估目标。但是要注意的是,两种类型的收购方目标都是提高自身盈利能力为前提的。
